Cohort Launch Operations
Distilled from 30 days of Starter Story founder interviews

Your cohort launch checklist.

One page. Your 28 family & friends, split into 4 cohorts of 7, one per week (Jul 2–29). Each cohort is the same 5-part cycle — Onboard → Learn → Watch → Iterate → Retro — and the product hardens between cohorts. The public launch on July 31 inherits 4 rounds of feedback + 28 champions.

📄 This is the focused launch checklist. The full 30-day curriculum — with per-day video lessons, summaries, long-version takeaways, and your notes — lives at the homepage.

RETRO CYCLES

PUBLIC LAUNCH
The cycle (repeats × 4): Onboard 7 (VIP walkthrough, last cohort's fix applied) → Learn 5 tactics for that cohort's stage → Watch (log challenges + performance after 5 days) → Iterate (ship ONE fix) → Retro (write the 3 answers). The LEARN content escalates — C1 first-customers, C2 marketing, C3 growth/retention, C4 launch-prep. The Watch & Iterate loop is identical each week and is where the product hardens.
COHORT 1Family & Friends — first 7Jul 2 – Jul 8target 7

Onboard the first 7 (Jul 2 soft launch)

VIP walkthrough each. Log every bug + every "I don't understand X." Day 1 is a feedback engine, not revenue.

Learn: first-customers + validation playbook

Founder mindset (Kyle), commitment metric (Brian), Reddit first customers (Dennis), waitlist/nurture (Lara), soft-launch principles (Romsri).

From Cohort 1 · Days 2–6

Watch — log Cohort 1 challenges & performance

After 5 days: retention %, #1 onboarding friction, feature requests. Nick's screen-recordings + Lara's call patterns applied to your own 7.

Iterate + Retro (Jul 8) — ship ONE fix

Write the 3 answers: #1 friction? % active after 5 days? The ONE fix for Cohort 2? Ship it before Jul 9 onboarding.

Onboard Cohort 2's 7 (with Cohort 1's fix)

Compare Cohort 2 activation to Cohort 1 (after the fix). What's the new #1 issue? Which distribution channel shows most signal?

From Cohort cycle · Watch

Iterate + Retro (Jul 15) — ship ONE fix

Ship one fix before Cohort 3. Your content/SEO/cold-outreach engine is starting — note what's showing signal for Cohort 3 sourcing.

Aug 1+
Sustain momentum. Publish pre-scheduled week-1 content. VIP-onboard new public users. Add 1 paying customer/day (Nick's math).
Contingency — if the public launch is quiet

It's normal — and it barely matters for you. Nick got $0 for 10 days, then hit $16K/mo. You've onboarded 28 champions over 4 cohorts; that base is the real asset. A quiet Jul 31 just means the cohorts did their job and the public launch is a formality.

Do these 3 things on Aug 1 regardless: (1) ship the onboarding fix from Cohort 4's retro, (2) post the "what I learned launching in 4 cohorts" follow-up, (3) DM 10 more potential users. The cohort discipline is the business; Jul 31 is just the starting gun.

This checklist distills the cohort-structured daily checkpoints from the 30-day Starter Story curriculum. It is a plan, not a guarantee — every business is different. Tick boxes as you go; interactivity is local to this page.
